How Many Stocks Should an Indian Investor Own?
Most Indian investors who build a direct-stock portfolio should think in ranges, not one magic number. A sensible working range is often 15 to 25 stocks for a researched, mixed-cap portfolio; 10 to 15 can be reasonable for a concentrated large-cap portfolio with strong monitoring; and 25 to 35 may be more appropriate when the portfolio has meaningful mid-cap, small-cap, cyclical or liquidity risk. The correct number is the smallest portfolio that keeps one company, one sector and one common risk factor from causing unacceptable damage—without exceeding the investor's ability to follow each business.
The count alone is not diversification. Twenty stocks with half the money in five financial companies can be more concentrated than a twelve-stock portfolio spread across unrelated cash-flow drivers. These are construction ranges, not recommendations. The same investor may need fewer direct stocks when most equity exposure sits in a broad fund, or more when direct stocks dominate the family's long-term wealth.
Why There Is No Universal Optimum
The traditional answer—“own 15 or 20 stocks”—compresses several different questions into one. Are the stocks equally weighted? Are they all banks? Are they liquid large caps or thinly traded small caps? Is the objective to reduce volatility, avoid permanent loss, outperform an index, or simply keep the portfolio manageable?
Indian evidence also cautions against treating 15–20 as a scientific law. One India-focused diversification study concluded that 15–20 stocks were likely inadequate when the objective was to reduce most diversifiable risk with a high level of confidence, estimating that roughly 40–50 stocks could be needed for a 90% reduction with 90% confidence. A separate Indian study found that a quality-oriented selection process could capture much of the benchmark's diversification benefit with a smaller basket of approximately 15–25 stocks. The apparent disagreement is useful: the required number depends on the risk target and the selection process.
A stock picker is not trying to reproduce every property of a broad index. But a stock picker should know what risk is being accepted in exchange for concentration.
The Most Common Error: Counting Names Instead of Measuring Exposure
Suppose an investor owns 20 stocks. The top five positions are 12%, 11%, 10%, 9% and 8%. The remaining fifteen average just over 3%. That portfolio has twenty names, but half the capital depends on five companies. If three of the top positions are a private bank, an NBFC and an insurer, the portfolio may also have one large financial-cycle bet disguised as three sectors.
The portfolio should be judged by capital at risk, not the length of the holdings list.
Bull Run Proprietary Framework: The Three Limits
The appropriate number of stocks is the point where three limits meet. The first is how much damage one position may cause. The second is how many businesses the investor can genuinely monitor. The third is how much hidden correlation sits across holdings.
Loss Budget
How much can one thesis failure reduce the full portfolio? This determines maximum starting weight.
Research Capacity
How many annual reports, quarterly results, calls, filings, competitors and industry changes can be followed without shortcuts?
Correlation Budget
How much capital depends on the same interest-rate cycle, commodity, customer, regulation, geography or risk appetite?
Portfolio Breadth
The final range must satisfy all three. Adding names solves nothing when monitoring and correlation remain unchanged.
Step 1: Work Backward from the Maximum Acceptable Loss
Position sizing should begin with a failure scenario, not an expected return. Choose a severe but plausible decline for the type of company and decide how much damage the full portfolio can absorb.

This calculation does not predict the decline. It forces the investor to acknowledge the cost of being wrong. The number of holdings then emerges from position limits. A 4% average weight implies roughly 25 positions; a 6.7% average implies roughly 15.
Step 2: Calculate the Effective Number of Stocks
A simple count treats a 15% position and a 1% position as equal. They are not. The effective number of holdings converts weights into a concentration measure.
Effective holdings = 1 ÷ Σ(position weight²)Use decimal weights in the calculation. In a perfectly equal-weighted 20-stock portfolio, effective holdings equal 20. If a few positions dominate, the number falls.

The effective count still does not capture correlation, but it immediately exposes portfolios where many token positions create an illusion of breadth.
Step 3: Measure the Top-Five Dependency Ratio
Add the weights of the five largest positions. This is the fastest concentration diagnostic for a direct-stock investor.
There is nothing automatically wrong with a high ratio. The problem is accidental concentration. An investor should be able to explain why each large position is allowed to influence the portfolio and what evidence would trigger a reduction.
Step 4: Build Correlation Clusters, Not Just Sector Labels
Sector labels can hide common economic drivers. A bank, housing-finance company, real-estate developer and building-material producer may all depend on credit conditions and property demand. A steel company, mining company, port and railway-logistics company may all depend on the same commodity and capital-expenditure cycle.
Create exposure clusters based on the risk that could hurt several holdings simultaneously:
- Interest-rate and credit cluster: banks, NBFCs, insurers, real estate and rate-sensitive consumption.
- Government-order cluster: defence, railways, capital goods, EPC and public-sector suppliers.
- Commodity-cost cluster: airlines, paints, tyres, chemicals, consumer durables and packaging.
- Global demand cluster: IT services, specialty chemicals, metals, export pharma and auto components.
- Domestic discretionary cluster: autos, jewellery, travel, durables, retail and premium real estate.
- Liquidity-risk cluster: small caps, recent listings, low-free-float companies and crowded themes.
Set a limit for each cluster. A portfolio with 25 names but 45% in government-order beneficiaries is making one large macro bet.
Step 5: Adjust for Market-Cap and Liquidity Risk
Large-cap businesses are not safe, but their shares generally offer deeper liquidity and broader institutional scrutiny. Mid-cap and small-cap companies can have narrower product lines, customer concentration, key-person dependence, lower trading liquidity and more volatile earnings expectations. Those features usually justify smaller initial weights and a wider portfolio.

Liquidity should be measured against the investor's own position. A stock may appear actively traded until the portfolio needs to exit during a market-wide sell-off. Position size should consider how many normal trading days would be required without becoming a large share of daily turnover.
Step 6: Match the Portfolio to Monitoring Capacity
A direct-stock portfolio is not finished when the order is executed. Each holding creates an information obligation: annual report, quarterly results, investor presentation, conference call, exchange announcements, credit-rating updates, promoter transactions, capital allocation and competitor developments.

At roughly 10–20 hours per company per year, 20 holdings can require 200–400 hours before new idea generation. This is a planning heuristic, not a universal time standard. Its purpose is to expose the gap between the portfolio an investor owns and the portfolio the investor can actually understand.
The Research-Capacity Rule
An investor should not add the twenty-first stock because the existing twenty “feel risky.” Add it only when the new position reduces a specific concentration or offers a better expected risk-adjusted return than an existing holding.
Use a three-question admission test:
- Which existing portfolio risk does this company diversify?
- Why is this idea superior to increasing an existing high-quality holding?
- Which current holding should be sold if the monitoring budget is already full?
If none has a clear answer, the new stock is probably watchlist material rather than portfolio material.
When Ten Stocks May Be Enough
A ten-stock portfolio can be coherent when the investor has a diversified fund core, the direct sleeve is a small share of total wealth, holdings are liquid, business models are genuinely different and the investor has specialist knowledge. It can also be reasonable for a deliberately concentrated mandate that accepts benchmark deviation and drawdowns.
It is not enough merely because the investor is “high conviction.” Conviction is an internal feeling; diversification protects against facts that have not yet been discovered. A ten-stock portfolio should have explicit maximum weights, cluster limits, downside cases and a cash reserve outside equities for near-term needs.
When Twenty Stocks Are Better
Twenty is a useful middle ground because an equal-weight position is 5%. A 50% fall in one holding then causes a 2.5% portfolio decline before interactions. The portfolio can include several sectors without every position becoming economically meaningless.
But twenty only works when the top positions do not dominate and correlated holdings are controlled. A practical structure might include 12–15 core positions at 4–7%, several smaller developing positions and no token positions below 1% unless they serve a defined tracking purpose.
When Thirty or More Stocks Make Sense
Thirty or more can be appropriate for a small-cap strategy, factor portfolio, special-situations basket or an investor who wants lower single-name risk. The wider range may improve the chance of owning rare long-term winners, an important consideration because long-run market wealth creation has historically been highly concentrated in a small minority of companies.
The danger is administrative diversification: adding names without distinct theses. At 1% weight, even a stock that doubles adds only about 1% to portfolio value before rebalancing. Small positions should therefore either have room to scale, hedge a specific exposure or belong to a systematic basket.
Diworsification Begins When a Holding Has No Job
A stock belongs in the portfolio only if it provides expected return, diversification, optionality or a defined special-situation payoff. A holding is likely diworsification when it duplicates an existing business, is too small to matter, remains because selling feels uncomfortable, or cannot be explained without referring to the share price.
More stocks reduce some company-specific risk. They do not automatically reduce valuation risk, market risk, factor risk or behavioural mistakes.
Portfolio Size Should Also Reflect Total Equity Exposure
An investor with 80% of equity money in a broad index fund and 20% in direct stocks does not need 25 direct holdings to achieve overall diversification. Ten direct stocks at 2% of total equity each may be enough for the satellite sleeve.
The opposite investor—90% in direct stocks and 10% in funds—must treat direct-stock concentration much more seriously. Use look-through exposure. A direct holding in a large bank may duplicate a major weight already present in a Nifty 50 or flexi-cap fund.
As of March 30, 2026, NSE Indices reported that the Nifty 50 represented about 53.73% of NSE free-float market capitalisation, while the Nifty 500 represented about 92.04%. Those numbers illustrate why the chosen benchmark or fund core can dramatically change the diversification already present before direct stocks are added.

Bull Run's Decision Formula
The framework can be summarised as four calculations and one judgement:
- Maximum position: acceptable portfolio damage divided by severe stock-decline scenario.
- Minimum breadth: approximately one divided by the average intended position weight, adjusted upward for small-cap and cluster risk.
- Effective holdings: one divided by the sum of squared weights.
- Cluster exposure: total weight sharing a common economic risk.
- Monitoring judgement: the maximum number of companies that can be followed without reducing research quality.
The final number should be the higher of the risk-based minimum and the strategy's required breadth, but no higher than the monitoring maximum. When the risk-based minimum exceeds monitoring capacity, the answer is not superficial research across more stocks. The answer may be a diversified fund core with a smaller direct-stock sleeve.
Worked Example: A ₹20 Lakh Direct-Stock Portfolio
Assume the investor can tolerate a 2% portfolio loss from one normal thesis failure and uses a 50% decline as the planning case. The maximum normal position is therefore 4%, or ₹80,000. That points toward approximately 25 equal-sized positions.
However, the investor has a large-cap bias, can monitor only 18 companies properly and keeps separate emergency money outside equities. A practical design could use 16–18 holdings with most starting positions at 3–5%, a few high-quality core positions at 6–7%, and smaller 2–3% positions for higher-risk mid caps. The top five may be capped near 35%, and any one correlation cluster near 25%.
The example shows why the answer is not mechanically 25. Loss budget creates the first estimate; business quality, liquidity, correlation and research capacity refine it.
Worked Example: Index-Fund Core Plus Direct Stocks
Assume an investor has ₹40 lakh in equity: ₹30 lakh in broad index and diversified funds and ₹10 lakh in direct stocks. The direct sleeve is 25% of equity. Ten equally weighted direct holdings are 2.5% of total equity each. A 50% fall in one direct position reduces total equity by about 1.25% before fund overlap.
In this structure, forcing the direct sleeve to own 25 stocks would create positions of only 1% of total equity each. That may not justify the monitoring effort. Eight to twelve well-researched direct positions can be more rational, provided look-through overlap and sector concentration are checked.
Worked Example: Small-Cap-Heavy Portfolio
Assume the investor owns mostly smaller companies with meaningful promoter, liquidity and earnings-estimate risk. A 70% decline is used as the severe case, and acceptable damage per company is 1.5%. The implied maximum starting weight is about 2.1%.
This points toward a much broader portfolio, but the investor cannot realistically research 45 companies. The solution is structural: keep a diversified core in funds, restrict the direct small-cap sleeve, own perhaps 20–30 carefully selected names within that sleeve, and cap positions according to liquidity. Concentration should not be solved by pretending severe downside is impossible.

Quarterly Review Rules
Portfolio breadth should be reviewed when weights change, not only when holdings are bought or sold. A 4% position can become 9% after strong performance. A sector can become concentrated because several holdings rise together. The portfolio may also become less diversified when businesses change strategy or acquire similar exposures.
- Recalculate weights and effective holdings.
- Add the top five weights.
- Rebuild correlation clusters.
- Check whether any position exceeds its severe-loss budget.
- Review liquidity using current position size and normal trading activity.
- Move low-conviction ideas back to the watchlist instead of keeping token holdings.
- Compare every proposed addition with the weakest current holding.
What the Research Says—and What It Does Not Say
SEBI's investor education material emphasises diversification within and across asset classes while also noting that market-wide risk cannot be diversified away. Indian portfolio studies show that the number required depends on the target reduction in diversifiable risk and on how stocks are selected. Global evidence on stock-return skewness shows why owning too few companies can create a meaningful chance of missing the small group of exceptional long-run winners.
None of this proves that 25 stocks will outperform 15, or that 40 will outperform 20. Diversification changes the distribution of outcomes; it does not create business quality or valuation discipline. The investor still needs a coherent process for research, sizing, monitoring and selling.

For many Indian direct-stock investors, 15–25 carefully researched holdings is a sensible starting range—not because it is universally optimal, but because it can balance meaningful position sizes with stock-specific diversification.
